Their problem

My Auto Shop had a measurement problem dressed up as a performance problem. Meta blended new customers, remarketing and lookalikes into one pot, so nobody knew what a new customer cost versus someone already going to buy. Google's target CPA strategy treated every conversion as equal, which makes no sense when products have wildly different prices and margins. There was no way to know which ads, products or audiences were carrying the account, which means there was no way to scale the winners.

Our solution

  • Made cost visible at every stage. Split Meta into new customers, remarketing and lookalikes, scaled remarketing by combining pixel and CRM lists, and added exclusions so audiences stopped cannibalising each other.

  • Pointed bidding at revenue, not conversions. Moved Google from target CPA to maximise conversion value and paused keywords producing under $100 in conversion value.

  • Rebuilt around the margin. Campaigns restructured by product category and margin goal, ad groups prioritising high-margin products, new ad copy with social proof, incentives and benefits.

  • Spent when customers buy. Budget is scheduled into the days and times with the highest conversion rates instead of being spread evenly across the week.

  • Put guardrails on Performance Max. Conversion value rules and CPA targets are set at the breakeven point for new customers, fed with custom segments and first-party data, with creative tested and refreshed against performance data so it cannot quietly buy unprofitable sales.

The results

  • Meta revenue up 108% at a 22x average ROAS.

  • Google is averaging 7.9x across paid search and Performance Max.

  • Conversion rate up 3%.

  • Product segmentation by margin meant the budget could move onto the right products fast whenever sales targets needed a push.
